Short answer: for a typical SME workflow, expect a once-off setup somewhere between the price of a laptop and the price of a bakkie, and a managed monthly fee that costs less than the junior admin hire you would otherwise make. The long answer is more useful, because the range is wide and the reasons for it are predictable.

The three costs that make up an agent

1. Setup: R25,000 to R150,000+

This is the engineering: mapping your process, connecting the agent to your systems, writing the rules and exceptions, and building the eval suite that proves it works on your real cases. A simple monitoring agent (watching deadlines or portals and sending briefings) sits at the bottom of the range. A deep document-analysis agent that reads thousands of pages and needs tight accuracy sits at the top. Multi-system integrations push it further.

2. Managed monthly: R3,000 to R20,000

A live agent is not fire-and-forget. Models update, edge cases appear, your process changes. The managed fee covers monitoring, evals on an ongoing basis, fixes and improvements, and usually the model usage itself. Low-volume monitoring agents sit at the bottom; high-volume document pipelines at the top.

3. Model usage: often smaller than people expect

The AI models themselves are priced per token, in dollars, and costs have fallen steadily. A monitoring agent might use a few hundred rand of model time a month. Document-heavy agents cost more on the first big indexing run, then drop to cents per question afterwards. Most providers bundle this into the monthly fee; make sure your quote says whether it does.

What moves the price up or down

  • Document volume and messiness. A thousand clean PDFs are cheap. Ten thousand scanned faxes are not.
  • Number of systems touched. Each CRM, portal or mailbox the agent must use adds integration work.
  • Accuracy stakes. A client report with a formatting quirk is annoying. A record of advice with an invented detail is a compliance problem. Higher stakes mean bigger eval suites and more review steps.
  • Judgement complexity. "Flag anything expiring in 60 days" is simple. "Assess position strength across a dispute file" needs far more engineering.
  • Where it runs. Standard cloud deployments are cheapest. Single-machine, on-premise setups for confidential work carry a premium.

How that compares to the alternatives

The honest comparison is not agent versus nothing; it is agent versus the way the work gets done today. A junior admin clerk costs roughly R8,000 to R15,000 a month before overheads, does one job at a time, and leaves with the knowledge. Traditional custom software quotes for the same workflow routinely land at several times an agent build, take months, and cannot read documents or exercise judgement. Off-the-shelf SaaS is cheaper per month but forces your process into its shape rather than the other way around.

How to compare quotes without getting burned

  • Demand an accuracy number. If a provider cannot tell you how they will measure the agent against your real historical cases, walk away.
  • Ask what the monthly fee includes. Model usage, monitoring, fixes, improvements? Or is every change a new invoice?
  • Ask who owns the process definitions. You should be able to leave with your workflow documentation.
  • Prefer fixed prices. Open-ended hourly AI work is where budgets go to die.
  • Start with one workflow. Anyone proposing a six-month enterprise transformation before shipping one working agent is selling slideware.
